Description of your changes

Note: While designing the dependency and schema handling for #215, I noticed that this also addresses other issues.

Fixes #215
Fixes #428
Fixes #242
Fixes #370

This PR moves schema generation out of the dependency and build commands and into a new crossplane schema command group, backed by a content-addressed schema lock. Builds become reproducible: once a lock exists, crossplane project build never resolves versions again and never changes the generated schemas. It also adds git HTTPS authentication to every command that can clone a git dependency.

Why

Before this change, schemas were generated as a side effect of dependency add, dependency update-cache, function generate, project build, project run and render. Every build re-resolved semver constraints, so a new upstream release could silently change or break a build. The old lock (packages: {id: version}) only recorded versions, so it could not detect hand-edited or missing files. Projects depending on large providers also generated thousands of schema files for API groups they never use.

Separately, only dependency update-cache accepted git credentials, so private git CRD dependencies could not be added with dependency add or built with project build (#370).

What changed

New crossplane schema command group (cmd/crossplane/schema/)

Command What it does
schema update [--refresh] Resolves dependencies, generates schemas for dependencies and the project's XRDs, and writes the lock. Unchanged sources are skipped; schemas of removed dependencies/XRDs are deleted. Locked versions are kept while they still satisfy the constraints; --refresh resolves to the newest allowed versions.
schema generate Recreates missing or modified files from the exact digests/commits pinned in the lock. Never changes the lock and works offline if packages are cached. Fails if sources or dependencies changed since the lock was written.
schema status Lists generated files that are missing or differ from the lock. Reads only the schemas directory; exits non-zero on drift.
schema clean Removes generated schemas and the lock. Keeps the package cache.

New schema lock format (internal/schemas/manager/lock.go, .lock.json in the schemas directory)

  • Versioned (lockVersion: 1). A lock with no version is ignored and overwritten.
  • Per source: source content hash, immutable pin (package digest / git commit), display version, generation flags, languages, and a SHA-256 for every generated file.
  • A hash of the project's dependencies, so a changed dependencies list is detected without network access.

Deterministic dependency resolution (internal/dependency/manager.go)

  • New Manager.Resolve replaces AddAll/AddPackage. It resolves the full transitive graph before anything is generated.
  • A dependency declared in the project always wins; if it violates another package's constraint, a warning is printed and it is used anyway.
  • Otherwise the highest version satisfying every constraint is chosen (Resolver.ResolveConstraints in internal/xpkg/resolver.go); resolution fails if none exists.
  • FetchPinned re-fetches a locked source by its pin, used by schema generate and build verification.
  • NewCachedManager and projectfile.Load remove the duplicated client/resolver/manager setup from every command.

Build and run (internal/project/build.go, internal/project/schemas.go)

  • project build / project run now verify schemas against the lock instead of regenerating them. Missing files are recreated from the pinned versions; changed sources, changed dependencies, or modified files fail the build with "schemas are out of date".
  • If no lock exists yet, the build runs a schema update once to bootstrap it.

API-group filtering (apis/dev/v1alpha1, internal/schemas/manager/filter.go)

  • New optional spec.schemas.apiGroups in the project file: a list of globs (e.g. *.aws.upbound.io, kubernetes.crossplane.io). Only matching resources get schemas. Globs are validated (non-empty, valid path.Match syntax). Changing the filter regenerates affected sources.

Git HTTPS authentication for private dependencies (#370)

  • New shared git.HTTPSAuthFlags (internal/git/flags.go), embedded like kube.ImpersonationFlags. It replaces the per-command copies in dependency/auth.go, update-cache and the schema commands.
  • --git-token / CROSSPLANE_GIT_TOKEN and --git-username / CROSSPLANE_GIT_USERNAME (default x-access-token) are now accepted by dependency add, dependency update-cache, schema update, schema generate, project build, project run, composition render and operation render. This covers every command that can clone a git dependency: add clones to validate, and build/run/render clone when bootstrapping the lock or recreating missing files.
  • Credentials are passed as HTTP basic auth only; they are never written to the project file or embedded in the repository URL.
  • Help for dependency add and project build documents the flags.

Other

⚠️ Breaking changes

  1. crossplane dependency add no longer generates schemas. Run crossplane schema update afterwards.
  2. crossplane dependency update-cache no longer generates schemas. It only refreshes the package cache and fetches dependencies. Use crossplane schema update --refresh to pick up newer versions in the schemas.
  3. crossplane dependency clean-cache no longer removes generated schemas, and its --project-file and --keep-packages flags were removed. It now only clears the shared package cache. Use crossplane schema clean to remove schemas.
  4. crossplane function generate no longer generates schemas.
  5. crossplane project build / project run no longer re-resolve or regenerate schemas. After the first build creates the lock, builds fail if XRDs, dependencies, or generated files changed. Run crossplane schema update to accept the changes (CI pipelines that relied on implicit regeneration must run it, or commit the lock).
  6. Schema lock format changed. Existing .lock.json files (old packages format) are ignored. The first schema update or build regenerates all schemas and writes a new lock.
  7. Internal Go APIs changed (no public pkg/ impact): dependency.WithSchemaFS, WithSchemaGenerators, WithSchemaRunner, Manager.AddAll, AddPackage, Clean removed; manager.Source.ID/Version renamed to Key/Hash; manager.NewXpkgSource and manager.Manager.Generate have new signatures.

Migration

crossplane schema update # creates the new lock
git add <schemas-path>/.lock.json

For private git dependencies, export the token first:

export CROSSPLANE_GIT_TOKEN=<read-only-token>
crossplane schema update

Tests

  • Unit tests for the lock, verification, drift detection, reconcile, status and clean (internal/schemas/manager/manager_test.go, source_test.go).
  • Unit tests for API-group filtering (filter_test.go) and glob validation (apis/dev/v1alpha1/validate_test.go).
  • Unit tests for deterministic resolution, conflict warnings and pinned fetching (internal/dependency/manager_test.go), ResolveConstraints (internal/xpkg/resolver_test.go).
  • Build verification and lock bootstrap (internal/project/build_test.go), projectfile.Load, schema command env.
  • Table-driven Kong parse tests for git auth (defaults, flags, env) on the shared flags (internal/git/flags_test.go), dependency add, dependency update-cache and project build.

Reviewer notes

  • The resolver in internal/dependency/manager.go is the core of the change and worth the closest look, especially the "direct dependency wins" rule.
  • project build now fails where it used to succeed silently. That is intentional, but it changes CI behavior.
  • Git auth keeps the existing update-cache behavior: the default username x-access-token is always sent, so public repos are cloned with basic auth and an empty password, not anonymously.

📝 Walkthrough

This change adds lock-based schema management and API-group filtering, updates dependency resolution and Git authentication, and adds CLI commands to update, generate, inspect, and clean schemas. Project builds now verify generated schemas against the lock and can recreate missing files.

Changes: Schema and dependency lifecycle

Layer / File(s) Summary
Schema source and lock contracts
apis/dev/v1alpha1/project_types.go, apis/dev/v1alpha1/validate.go, apis/dev/v1alpha1/validate_test.go, internal/schemas/manager/*
Project schema configuration accepts validated API-group globs. Schema sources expose stable keys and hashes, with optional pins. The versioned lock records source metadata, generation settings, and generated-file hashes.
Dependency resolution and pinned sources
internal/dependency/manager.go, internal/dependency/manager_test.go, internal/xpkg/resolver.go, internal/xpkg/resolver_test.go
Dependency resolution handles direct and transitive requirements, version selection, pinned fetching, and dependency hashing. Constraint resolution selects the highest matching version.
Schema generation and lock reconciliation
internal/schemas/manager/*
The schema manager compares source and generated-file state with the lock, reports drift, verifies or restores schemas, reconciles removed sources, and cleans generated files.
Project schema and build integration
internal/project/*, cmd/crossplane/project/build.go, cmd/crossplane/project/run.go, cmd/crossplane/render/*, cmd/crossplane/project/help/build.md
Project schema updates combine local APIs with resolved dependencies. Builds verify locked schemas and recreate missing files. Project loading returns a filesystem rooted at the project directory.
Schema, dependency, and Git CLI workflows
cmd/crossplane/schema/*, cmd/crossplane/dependency/*, cmd/crossplane/function/generate.go, cmd/crossplane/composition/generate.go, cmd/crossplane/main.go, internal/git/*
The CLI adds schema update, generate, status, and clean commands. Dependency commands use cached dependency management. Git HTTPS credentials can be set with flags or environment variables. Function generation prints a schema-update hint when its schema directory is absent or empty.

The new schema commands work, but several issues should be fixed before merging. schema clean can delete the whole project when the schemas path points to the project root. Functions generated before schemas exist stay unwired even after schema update runs. The clean-cache change breaks existing flags, and the PR is not labeled as a breaking change. There are also smaller problems with dependency version selection, anonymous Git access, and a leftover empty JSON index.

Full details: Out of Scope Changes check

Explanation

The changes stay within the linked issue scope. The schema command group, deterministic resolution, lock model, filtering, reconciliation, and build verification support [#215] and [#428]. Render language handling supports [#242]. Shared Git authentication and its command coverage support [#370]. The related tests and documentation support these implementations.

Full details: Breaking Changes

Explanation

The PR introduces breaking changes in cmd/**, and the supplied metadata contains no breaking-change label. In cmd/crossplane/dependency/cache.go, clean-cache removes the public --project-file/-f and --keep-packages flags. Its behavior also changes from removing generated schemas and optionally packages to removing packages only. The PR also removes schema generation from dependency update-cache and function generate. apis/** only adds optional ProjectSchemas.APIGroups, so it does not cause the failure.

Resolution

Add the breaking-change label to the pull request. If the change must remain non-breaking, restore the removed clean-cache flags and preserve the previous schema-cleanup behavior, or provide compatible aliases and an explicit migration path.

Full details: Feature Gate Requirement

Explanation

The pull request adds significant schema behavior without gating every affected entry point. It adds ProjectSchemas.APIGroups in apis/dev/v1alpha1/project_types.go, and internal/project.NewSchemaManager consumes that configuration for schema generation. The new top-level schema command is marked maturity:"beta", but composition.Cmd.Render uses the same changed render/xr implementation without a maturity tag, and the hidden render alias is also untagged. The available config flags only gate command maturity and Go generator options; no flag gates the new API-group filtering or schema-lock behavior on these paths.

Resolution

Add an explicit feature flag for the new schema workflow and API-group filtering. Expose it through config.Features and crossplane config set, then enforce it in the shared schema-manager path and every affected entry point, including composition render and the hidden render alias. Add tests that verify the behavior is disabled and enabled through the flag.

Full details: Linked Issues check

Explanation

The implementation addresses the main schema freshness requirements in [#428] with content hashes, file drift checks, reconciliation, language/API-group flags, and atomic output. It addresses [#242] and [#370] through shared schema management and Git HTTPS flags. However, [#215] specifically requires crossplane dependency update-cache to update the lock and generate project XRD schemas. This PR intentionally removes schema generation from that command and requires a separate crossplane schema update. The summary also states that malformed or incompatible locks are unusable, while [#428] proposes treating an unreadable lock as stale. These are concrete requirement gaps.

Resolution

For [#215], make crossplane dependency update-cache perform the equivalent schema update, including project XRD schemas and lock updates, or obtain an updated issue requirement that explicitly accepts the new crossplane schema update workflow. For [#428], handle unreadable or incompatible locks as stale and regenerate them during the supported build or schema-update flow.

Add the breaking-change label for the removed clean-cache flags.

cleanCacheCmd removed the public -f and --keep-packages flags. Existing invocations now fail during flag parsing. The repository rule for cmd/** requires the breaking-change label for this removal.

The label is absent from PR #435. Add it and include a migration note such as: “Use crossplane schema clean for generated schemas.” Retain the flags only if their previous behavior is preserved; treating --keep-packages as a no-op could delete packages unexpectedly.

🎯 Functional Correctness | 🟠 Major | ⚡ Quick win

Generated functions are not wired to schemas that crossplane schema update creates later.

Thank you for keeping schema generation out of this command. The templates still decide whether to wire in schema imports when the function is generated:

  • generateGoFiles adds the dev.crossplane.io/models require and replace entry only if schemas/go exists at line 363.
  • generateGoTemplatingFiles sets ModelIndexPath only if json/index.schema.json exists at line 393.

Before this change, the command generated schemas first, so these checks normally passed. Now, on a project with no schemas, the function is generated without the import wiring. The hint then tells the user to run crossplane schema update "so the function can import them". After the update, the existing go.mod and template still do not reference the models. The user must edit them by hand. The hint is therefore misleading for these languages.

Which behavior do you intend? Some options:

  • Check hasSchemas before generation and fail with "run crossplane schema update first".
  • Always emit the Go replace directive and the go-templating model path. Generated paths are deterministic, so these references work after schema update.
  • Keep the current flow, but change the hint to describe the manual wiring step.

Avoid sending BasicAuth when no Git token is set.

GitUsername defaults to x-access-token, and HTTPSAuthProvider.GetAuthMethod enables BasicAuth when either field is non-empty. Public repository clones can therefore receive empty-password credentials instead of using anonymous access.

Prevent schema clean from deleting user files.

NewSchemaManager roots the manager filesystem at proj.Spec.Paths.Schemas, but Clean removes every entry at that root. Validation rejects absolute paths, but it accepts relative . and paths such as schemas/... These paths resolve to the project root, so crossplane schema clean can remove the project file, APIs, and functions.

Could validation reject schema paths whose cleaned value is .? If shared schema directories are supported, Clean must remove only files recorded in the lock. Removing complete language directories can also delete hand-written files and can miss languages no longer configured.

The empty-index branch does not run once an index already exists.

afero.Glob(langFS, "*.schema.json") also matches index.schema.json. Consider this sequence: Reconcile or commit removes the last JSON schema, and index.schema.json still exists from an earlier run. schemas then has length 1, so the new removal branch is skipped. The loop skips the index file, and the function writes an index with an empty AnyOf. As a result, the new code does not meet its stated goal of not leaving a stale or empty index behind.

Filter the metadata file from the schema results before checking whether any
schemas remain in the reconciliation flow, using the existing metaFile symbol

Check each constraint separately. Joining them with ", " breaks constraints that use ||.

Thanks for the clear doc comment. It says a || constraint "should be passed on its own." The caller does not follow that rule. resolver.choose in internal/dependency/manager.go collects constraints from the project and from every requiring package. It passes all of them here together. It also joins them the same way for the locked-version check (Line 536 of manager.go).

Package dependsOn versions are Masterminds constraints, so they can contain ||. Masterminds parses , with higher precedence than ||. Example: one requirer has >=v1.0.0 || <v0.5.0 and another has >=v2.0.0. The joined string means >=v1.0.0 || (<v0.5.0 && >=v2.0.0). The resolver can then pick v1.x and break the >=v2.0.0 requirement without an error or a Warning.

Can a package's dependsOn.version contain || in practice? If it can, parse each constraint on its own and require all of them to pass:

I hit these while combining this PR with #430 (proposed as BigGold1310#1) and testing it on a real multi-provider project. The two git issues reproduce with a binary built from 00ea4c0. I checked the constraint one against Masterminds/semver v3.5.0 directly.

Joining constraints with ", " breaks ||. semver splits a constraint string on || first and on , second, so joining turns "all of these" into something else. One constraint >=v1.0.0 <v2.0.0 || >=v3.0.0 plus a second one >=v1.5.0 becomes:

>=v1.0.0 <v2.0.0 || >=v3.0.0, >=v1.5.0

That parses as (>=v1.0.0 <v2.0.0) || (>=v3.0.0 >=v1.5.0), so v1.2.0 is accepted although the second constraint excludes it. I checked this against Masterminds/semver v3.5.0, the version in go.mod.

The comment on ResolveConstraints says a || constraint should be passed on its own, but nothing enforces that. The resolver passes every requirement for a repository together, from both the project and transitive dependencies. Both call sites are affected: this one, which decides whether to keep the locked version, and ResolveConstraints, which picks the highest matching version.

Suggested fix: parse each constraint separately and require a version to pass all of them, rather than joining the strings. In highestSatisfying that means checking a []*semver.Constraints.

Public git repositories get basic auth instead of anonymous access. This flag defaults --git-username to x-access-token. GetAuthMethod (internal/git/git.go:56) returns BasicAuth whenever the username or password is set. So without a token, every clone sends x-access-token with an empty password, and the anonymous branch in GetAuthMethod never runs.

GitHub rejects that even for public repositories:

$ curl -s -o /dev/null -w '%{http_code}\n' 'https://github.com/crossplane/cli.git/info/refs?service=git-upload-pack'
200
$ curl -s -o /dev/null -w '%{http_code}\n' -u 'x-access-token:' 'https://github.com/crossplane/cli.git/info/refs?service=git-upload-pack'
401

So a git dependency on a public GitHub repo stops working unless the user sets a token.

Suggested fix: in GetAuthMethod, only use basic auth when a token is set, i.e. if a.Password != "". The username default can stay, because it only matters when there is a token.

Every schema update after the first fails for a git dependency on a tag. The first update locks the git source to its commit SHA. Later updates, and any repair that fetches the source, clone at that SHA through CloneRepository's SHA path (internal/git/git.go). That path shallow-clones the default branch, fetches only refs/heads/* with no tags, and then checks out the commit. A commit that is only reachable from a tag is never fetched.

To reproduce with a binary built from 00ea4c0, use a project with only this dependency and languages: [json]:

  dependencies:
  - type: crd
    git:
      repository: https://github.com/crossplane/crossplane
      ref: v2.3.2
      path: cluster/crds

Then run crossplane schema update --git-username "" twice. The --git-username "" works around the auth issue in the comment on internal/git/flags.go. The first run succeeds. The second fails:

failed to sparse checkout commit 90d8b72ad8b829f0bcd7d7d5a98eaa0d579f244a with path "cluster/crds": object not found

Suggested fix: when re-fetching a pinned git source, clone the dependency's own ref (the tag or branch) and check that HEAD matches the pin, falling back to fetching the commit itself if the ref has moved. Alternatively, fetch the pinned commit directly instead of the branch heads.

The project's APIs source returned every YAML file under its path, and
its version hashed all of them. Editing a Composition, or any other
non-definition YAML beside the XRDs, therefore read as an API change.
The next build then regenerated the APIs group in every language,
which means running the Python and KCL containers for an edit that
can't change their output.

The source now returns only XRD and CRD documents: each file keeps the
definitions it had, and files with none are left out. Its version
hashes exactly those, together with their paths. The hash used to cover
contents only, so moving a definition to another file can now change it
too.

A pass only checked that each language directory existed, so a
generated file deleted or edited by hand stayed that way until a source
changed. Each assembly now records the SHA-256 of every file it wrote,
in schemas/.cache/tree.json. Each pass checks every recorded file and
reassembles the tree from the group caches if any is missing or
different. That runs no generator, so it is cheap.

The record lives in the cache directory, not the lock. Projects such as
modelplane check schemas/ in, and a lock with a line per generated file
would churn on every dependency change. A missing or unreadable record,
as after a fresh clone or a crash before it is written, costs one
reassembly.

Files added to a tree are not checked. Tools write there: importing the
Python models creates __pycache__ directories, and treating those as
drift would reassemble the tree on every pass.

Per-file checks are from crossplane#435. On modelplane, with 2,004 Python files,
a no-op pass takes as long as before (13-15s, almost all of it
dependency resolution). A hand-edited model is restored byte-for-byte,
and 2,003 compiled .pyc files are left alone.
