Fixes #48.

Problem

A shared ~/.honcho/config.json written by another Honcho integration carries the server URL as endpoint.baseUrl, and this plugin only read a top-level baseUrl. A self-hosted setup silently fell back to https://api.honcho.dev, which fails with an invalid API key and reads as an auth problem.

Fix

A small resolveBaseUrl helper in src/core.ts returns, in order:

  1. top-level baseUrl
  2. hosts.opencode.endpoint.baseUrl
  3. top-level endpoint.baseUrl

HONCHO_URL still overrides all of them. It is used for the runtime settings and for the TUI paths that read the raw file: status, settings, the "is configured" check, and import. An explicit top-level baseUrl wins so that a value set through this plugin's own setup is never overridden by another integration's field.

Not handled: endpoint.environment: "local", which claude-honcho maps to a localhost URL.

Test

One short test covers the TUI display precedence. bun run check and bun test ./tests pass (32 tests).

Sandbox verification (OpenCode v2.0.19, local Docker sandbox)

A proxy inside the sandbox forwards to the cloud API and logs every request, so "routed through the endpoint" is a request count. Headless opencode run --standalone turns with the config in the default location:

Config main this PR
endpoint.baseUrl only ignored routed
hosts.opencode.endpoint.baseUrl only ignored routed
top-level baseUrl (cloud) plus endpoint cloud cloud
explicit baseUrl, no endpoint routed routed
endpoint plus HONCHO_URL set cloud cloud
host-block endpoint plus top-level endpoint ignored host block wins

Every run returned a reply and stored the prompt and reply in Honcho. TUI checks:

  • /honcho:status on an endpoint-only config: main reports Honcho Cloud and api.honcho.dev; this PR reports Local / self-hosted at the endpoint.
  • A keyless endpoint-only config with no observation mode: main treats it as unconfigured and shows no prompt; this PR shows the observation-mode prompt.
  • /honcho:import upload with an endpoint-only config: 0 requests through the endpoint without the import change, 24 with it.
  • Saving a setting through /honcho:config keeps an endpoint-only file on its endpoint and adds no baseUrl.

Summary by CodeRabbit

  • Bug Fixes
    • Base URL settings now consistently prioritize a configured top-level URL, then the selected host’s URL, and then the general endpoint URL.
    • When no URL is configured, settings and setup checks use the default service URL.
    • Settings displays and imported configurations now reflect the resolved URL.

Shared configs written by other Honcho integrations carry the server URL as
`endpoint.baseUrl`. It was ignored, so a self-hosted setup silently fell back to
https://api.honcho.dev and failed with an invalid API key.

Resolve baseUrl as: top-level `baseUrl`, else `hosts.opencode.endpoint.baseUrl`,
else `endpoint.baseUrl`. Use it for the runtime settings and for the TUI status,
settings, import and configured checks. HONCHO_URL still overrides everything.

Walkthrough

Base URL resolution now checks top-level and endpoint settings. Scoped settings and TUI commands use the resolved URL, with the default URL used when resolution returns no value. A test covers URL selection in the settings message.

resolveBaseUrl selects a nonempty top-level baseUrl first. Otherwise, it checks the selected host’s endpoint.baseUrl, then the top-level endpoint.baseUrl. Scoped settings apply the resolved value when it is nonempty.
Use resolved URLs in TUI commands
src/tui/commands.ts, tests/tui-behavior.test.js
Settings normalization, display, import configuration, and local configuration detection use the resolved URL. The settings message test checks URL precedence and the default URL.

Saving settings without a URL can redirect an endpoint-only configuration to the cloud. The normal setup path is unaffected, but this should be fixed or accepted before merging.

Preserve endpoint-only configuration when baseUrl is omitted.

When saveSettings receives no partial.baseUrl, an endpoint-only config leaves current.baseUrl unset. The fallback then writes DEFAULT_SETTINGS.baseUrl. Later, resolveBaseUrl prioritizes this cloud URL over endpoint.baseUrl.

The normal setup flow passes an explicit URL, but preserve the endpoint for other callers.

ideally in the future we don't have to cast this as Record<string, unknown>. I wonder if we can expose the structured type for this from the harness integration core?
